The specialized craft of installing, maintaining, and optimizing heat pumps demands extensive knowledge and skills to attain peak performance and guarantee the system’s reliability. With a shortfall of over 500,000 skilled craftsmen in Europe's heat pump sector, the primary goal of the HeatCraftHP project is to identify the skill set crucial for proficient heat pump installation and troubleshooting. This involves 1) mapping the essential skills, 2) identifying skills gaps for current and potential future workforce groups with a specific focus on female workers, and 3) developing programs for upand reskilling to bridge these gaps effectively.
For effective up- and reskilling, we develop a comprehensive and tailored program where learning activities are integrated in daily work activities. This workplace learning curriculum will seamlessly blend succinct theoretical elements with immediate practical applications, fostering learning transfer. By integrating interactive game-based learning elements, such as a heat pump simulator, troubleshooting simulator, and system integration tool, our objective is to equip craftsmen as well as craftwomen with fundamental knowledge and skills essential for designing and integrating heat pumps into existing heating systems. This integration in and troubleshooting of hybrid systems is the challenge that will prevent or promote effectivity of heat pumps and their large scale adoption of heat pumps and hence is in focus of our workplace learning curriculum with its materials and tools.
Our approach not only seeks to elevate future workforce groups’ existing knowledge and skills but also ensures that future heat pump installations benefit from both, enhanced reliability and superior performance. The overarching objective of the initiative is to address the escalating educational needs of craftsmen in the heat pump sector, ultimately advancing the efficiency and effectiveness of these crucial systems throughout Europe.

Project timeline
During the first period, HeatCraftHP moved from project set-up and needs analysis to the first design and prototyping of training solutions. The partners established the management, communication and data structures needed for cooperation across countries. An External Advisory Board was also established to provide feedback from stakeholders.
A major part of the work focused on understanding which skills are needed for good heat pump installation and operation. The project analysed qualification and certification requirements in Europe, with a focus on Germany, the Netherlands, and Belgium. The findings were organised in a Certifications and Competencies Matrix, which connects the project’s training content with existing qualification systems and national requirements. The project also mapped target groups for upskilling and reskilling, including experienced heating installers, professionals from related sectors, and people with transferable skills who could move into the heat pump sector.
To better understand real training needs, the consortium carried out 32 interviews with installers, planners, designers, architects, manufacturers, industry associations, European organisations, and education providers. The interviews showed that professionals need more support in system planning, sizing, hydraulic balancing, heat pump basics, troubleshooting, and integration with solar PV and home energy management systems. They also confirmed that training should be more practical, flexible, and connected to everyday work.
Based on these findings, HeatCraftHP developed a first draft workplace learning curriculum. It combines preparation in a simulation-based learning environment with on-site workplace learning activities, either at the company or at the customer’s place. The draft is based on workplace learning principles: tasks move from lower to higher responsibility, difficult knowledge areas receive extra guidance, and activities such as joint troubleshooting and expert storytelling help deepen learning.
Communication and stakeholder engagement were strengthened through the project website, newsletters, social media channels and communication materials. HeatCraftHP was presented at conferences, workshops, stakeholder meetings, and webinars.
This project phase focuses on the development of digital and simulation-based learning tools. The HeatCraftHP website and learning environment have been set up as a public platform with multilingual functions, user registration, learning content, quizzes, surveys and simulations. First tools have been developed or prototyped, including an advanced heat pump simulator that allows learners to explore how different settings affect performance. Work has also progressed on training for hydraulic balancing and multi-room heating systems. These tools make technical relationships easier to understand and allow learners to practise safely.
The project has also prepared the next implementation phase. National implementation plans were developed for the Netherlands, Germany, Belgium, and wider European uptake. The Train-the-Trainer approach has been further developed through introductory sessions, workshops and follow-up support, so trainers can use the HeatCraftHP materials in their own courses.
The first scientific paper on learning needs and challenges in the heat pump sector was published and presented at a conference in November 2025.
